What's inside

  • Who to interview and how to ask
  • A question bank by theme: trigger, alternatives, decision, value
  • A synthesis sheet to spot patterns
  • How to turn findings into ICP and messaging changes

Who it's for

Founders who want their positioning to come from buyers, not brainstorming.

Why it matters

Early positioning and ICP work often comes from team brainstorming, which tends to reflect how founders see the product rather than why buyers chose it. Customers and lost prospects can tell you what triggered the search, what they compared you to, what almost stopped them and the exact words they use. That is the raw material for sharper targeting and copy.

This guide covers who to interview, how to run a 30-minute conversation without pitching, a question bank organized by theme and a synthesis sheet for spotting patterns across interviews. It ends with prompts for turning those patterns into specific changes to your ICP, positioning, messaging and objection handling, so the interviews lead to decisions instead of a folder of notes.

How to use it

  1. 1Pick five to ten interviewees across recent customers, your happiest high-value accounts, prospects who chose an alternative and customers who churned, then send the invitation text.
  2. 2Run 30-minute calls with permission to record, asking about past behavior rather than opinions, and never pitching during the interview.
  3. 3Work through the question bank by theme: trigger, before, alternatives, decision, value and, for lost or churned accounts, what you should have done differently.
  4. 4Log each interview in the synthesis sheet with the trigger, alternative considered, why they chose you in their words and the main objection or risk.
  5. 5Use the action prompts to update your ICP, positioning, messaging phrases and playbook objections based on patterns that appear across several interviews.

The Customer Interview Guide: FAQ

How many customer interviews do you need?
Five to ten good interviews often reveal clear patterns in why people buy, what nearly stopped them and the language they use. Mix recent customers, high-value accounts, lost prospects and churned customers. If new interviews stop surfacing new themes, you likely have enough for the current question.
What questions should you ask in a customer interview?
Ask about real past events: what was happening when they started looking, how they handled the problem before, what else they considered, who was involved and what almost made them not buy. Follow up with 'Tell me more about that' and 'Why?' because the best insight often comes later.
Should you interview lost prospects and churned customers?
Yes. They show where your positioning or product falls short, which happy customers rarely reveal. Ask what you would have needed to do differently and what the alternative did better. Their answers often expose the objections and competing options your sales team needs to prepare for.
