Buyer Persona & Buying Committee Map
Map who is involved in the decision inside each account and what to say to each of them.
What's inside
- How personas complement your ICP
- A fill-in persona template
- A buying committee map with questions to fill the gaps
- A messaging matrix per persona
Who it's for
Teams whose deals stall because they only know one person in the account.
Why it matters
Many early deals stall because the seller only knows one person in the account. That contact may like the product, but finance, a team lead or a skeptical user can quietly block the decision. Without a map of who is involved and what each person cares about, it is hard to see the risk until the deal goes quiet.
This template moves from the account level to the people level. It helps you build personas from real customer conversations, map each role on the buying committee with their stance, and write a message for each persona. For a startup, that makes outreach and discovery more relevant and makes deal reviews more honest.
How to use it
- 1Read the ICP versus persona comparison, then gather input from recent customer conversations, won and lost deal notes, and job descriptions for each role.
- 2Fill in one persona page per key role, using buyers' own words for problems and marking anything unconfirmed as an assumption.
- 3For each active deal or top account, complete the buying committee map with every role you know, their stance and your contact so far.
- 4Use the gap-filling questions in discovery calls to identify missing roles, such as budget approvers or people affected day to day.
- 5Complete the messaging matrix with one row per persona and use it to write sequences and prepare calls.

Buyer Persona & Buying Committee Map: FAQ
- What is the difference between an ICP and a buyer persona?
- An ICP describes the type of company you should target, using factors such as industry, size and triggers. A buyer persona describes a person inside that company: their role in the decision, goals, problems and objections. You use the ICP to build and score lists, and personas to shape messaging and discovery.
- Who is in a B2B buying committee?
- It varies by deal, but common roles are the decision-maker, a champion who pushes for the change, influencers, day-to-day users, someone from finance or procurement, and possible blockers. Map each person's stance as supporter, neutral, skeptic or unknown. A deal where every stance is unknown is not yet a real deal.
- How do you create a buyer persona from real data?
- Talk to five to ten recent customers about why they bought and who was involved. Review notes and recordings from won and lost deals, and read job descriptions for the role to see what they are measured on. Record the exact words buyers use and mark unconfirmed points as assumptions.
