Who it's for

Founders preparing to hand selling to their first sales hire.

Why it matters

In most early startups, the sales process lives in the founder's head. The founder knows which emails get answers, which questions open up a discovery call and which deals are worth chasing. A new rep cannot see any of that. Without a written playbook, they guess, and the founder ends up re-teaching the same lessons on every deal.

This template asks you to write the playbook from evidence you already have: emails that got positive replies, recorded calls, won and lost deal notes and your current CRM stages. The result is a short document a new hire can read in an hour, with stage names that match the CRM and one owner who keeps it current.

How to use it

  1. 1Gather your source material first: five to ten outreach emails that got positive replies, two or three recorded discovery calls, recent deal notes and your CRM stages.
  2. 2Fill in sections 1 and 2 with target company filters, disqualifiers, buyer roles and the real alternative buyers compare you to, using only proof you have permission to share.
  3. 3Map your outreach cadence and discovery call guide in sections 3 and 4, keeping only the sequences and questions that have produced replies and real next steps.
  4. 4Write exit criteria for every deal stage in section 6 using the exact stage names in your CRM, and record a loss reason on every closed deal.
  5. 5Add real objections and answers that worked to the objection library, set your CRM rules and weekly metric targets, then assign one owner to review the playbook monthly.

The Sales Playbook Template: FAQ

What should a sales playbook include?
A useful startup playbook covers who you sell to and who you avoid, why buyers pick you over their alternative, how you start conversations, how you run discovery, what qualifies a deal, what each deal stage requires, common objections with tested answers, CRM rules and a short list of weekly metrics.
How long should a sales playbook be?
Short enough that a new rep can read it in about an hour. Reps use a playbook during their working day, so tables, checklists and real examples work better than long explanations. If a section grows beyond a page, move the detail into linked templates and keep the core decision rules in the playbook.
When should a startup write its first sales playbook?
Write it once the founder has closed enough deals to see a pattern, and before the first sales hire starts. The playbook should describe what has already worked, not a theory. Writing it before the hire arrives means their first weeks go into selling instead of reverse-engineering the founder's process.
