Who it's for
Founders deciding between a first sales hire and building the infrastructure first.
Why it matters
Founders who want to step back from selling often reach first for a hire. The salary is visible, but the full year-one cost is not: benefits, recruiting fees, tools, and variable pay during a year of partial attainment. The time cost is easy to miss too, since months to fill the role plus months to ramp can delay pipeline well into the year.
This calculator puts both paths side by side with your own numbers: hiring a first rep now, or building the sales system first. It compares year-one cost and months until pipeline, and lists what the math leaves out, such as the cost of a wrong hire and founder time. The two options are not exclusive; many teams build first, then hire into it.
How to use it
- 1Open the Calculator tab and replace every yellow input in Option A with real salary, benefits, recruiting, tools, time-to-hire and ramp figures for your market.
- 2Enter Option B inputs: the build fee you were quoted, monthly tools, founder hours per week, the value of a founder hour and months until pipeline.
- 3Read the Comparison section for the year-one cost difference, months to pipeline saved and the monthly cost of the hire.
- 4Review the notes on the Start here tab about wrong-hire risk and founder time, and weigh them alongside the numbers before you decide.

Hire vs Build Calculator: FAQ
- What is the fully loaded cost of a first sales hire?
- Add base salary, the variable pay you expect them to earn in year one, benefits and payroll taxes, any recruiting fee and monthly tools and data. Year-one variable is usually below target because the rep is still ramping, so model it at a realistic attainment level rather than full OTE.
- How long does it take a new sales rep to produce pipeline?
- Add the time to fill the role to the ramp period before they produce pipeline. Both vary by market and role. Ramp tends to run longer when the rep must build the ICP, messaging, list and CRM themselves, so count that work in your estimate.
- Should I hire a salesperson or build a sales system first?
- It depends on whether your motion is proven. If you have a written ICP, working messaging and a CRM, a hire can sell from week one. If not, the hire often spends months building. Many startups build the system first, then hire a rep into it.
